Samson finally told Delilah the secret of his strength in Judges 16:

18 When Delilah saw that he had told her all his heart, she sent and called the lords of the Philistines, saying, “Come up again, for he has told me all his heart.” Then the lords of the Philistines came up to her and brought the money in their hands. 19 She made him sleep on her knees. And she called a man and had him shave off the seven locks of his head. Then she began to torment him, and his strength left him.
That's before Samson woke up!

How did she torment Samson?

From the spiritual/vertical perspective, Samson's supernatural strength was leaving him as his hair came off. The writer described the spiritual reality.

New International Version:

After putting him to sleep on her lap, she called for someone to shave off the seven braids of his hair, and so began to subdue him. And his strength left him.
20 Then she called, “Samson, the Philistines are upon you!”
He awoke from his sleep and thought, “I’ll go out as before and shake myself free.” But he did not know that the Lord had left him.
21 Then the Philistines seized him, gouged out his eyes and took him down to Gaza.
At this point, the horizontal torment happened.

Binding him with bronze shackles, they set him to grinding grain in the prison.
Did Delilah torment Samson?

Not physically but spiritually, she was responsible for Samson's torment.
